When NUCIDA began working with this organization, it quickly became clear that improving quality required more than refining processes.
It required a central system.
Xray was introduced as the foundation for test management, fully integrated within the Atlassian ecosystem and capable of supporting the level of governance, traceability, and reporting the organization needed.
Rather than positioning Xray as just another tool, NUCIDA embedded it into a broader transformation strategy, ensuring it became part of daily workflows, decision-making processes, and long-term quality governance.
The Challenge
Before Xray, there was no centralized approach to test management.
Testing practices varied significantly across teams. Some relied on automated scripts, others used spreadsheets, and in some cases, testing was minimal or inconsistent. Results were not consolidated, and there was no structured way to turn testing data into actionable insights.
This created a fragmented landscape where:
- Testing efforts were difficult to track and compare
- Results were not integrated into management reporting
- Go-live decisions lacked reliable quality data
- Defects could go undetected until production
In a high-stakes environment supporting critical public services, this lack of structure went beyond inefficiency, and it had become a strategic risk.
The Solution
NUCIDA approached the transformation holistically, combining process standardization, governance, and tooling into a unified strategy.
At the center of this transformation was Xray.
Instead of being used in isolation, Xray became the backbone of a Test Center of Excellence designed to standardize testing practices across teams, systems, and departments.
The implementation focused on:
- Aligning processes with ISO/IEC 29119 standards.
- Introducing centralized test management through Xray.
- Integrating automation frameworks and API testing tools.
- Establishing structured reporting and governance models.
To improve collaboration between technical and business teams, a hybrid Gherkin-based framework was introduced, making test specifications more readable without losing technical depth.
As adoption grew, the organization built a structured and reusable test repository, which quickly expanded to more than 2,000 high-value test cases.
Testing coverage also evolved significantly, extending across system, integration, functional, interface, performance, and load testing, covering critical platforms such as SAP CRM, ERP systems, and custom Jira workflows.

From Tool adoption to organizational shift
As Xray became embedded into daily workflows, its impact extended beyond testing teams.
What started as a focused initiative began to influence how teams worked across the organization. Departments that had previously operated independently started aligning around shared standards, tools, and reporting practices.
By the end of 2024, two additional departments had adopted Xray, bringing the total to three, marking a clear shift toward broader organizational adoption. For the first time, testing data became part of decision-making.
Weekly reports introduced clear KPIs, including:

- Number of executed tests and their results.
- Number of open defects.
- Predictions of undetected defects.
