How Swarmit turned testing into a Growth Engine with the Xray Partner Program

Test automation is widely recognized as essential to modern delivery; it enables faster feedback, supports CI/CD practices, and increases release confidence. Yet in many organizations, automation growth lags behind development velocity. The reason is rarely a lack of intent.

About the Company

Swarmit is an Atlassian Platinum Solution Partner with a strong focus on consulting, backed by deep expertise in testing, quality assurance, and process optimization. Founded by experts from Infometis, Swarmit leverages the company’s 25+ years of experience in software quality and test management.

But from the very beginning, Swarmit set out to be different. Rather than acting as a typical Atlassian partner focused on tool implementation, their ambition was to help organizations build sustainable testing strategies and mature methodologies that could scale over time. This positioning would later become a key differentiator in their growth journey.

As their CEO, Pascal Stiefel, puts it:

“Xray played a defining role in that journey, becoming one of the main reasons the company evolved the way it did.”

The Challenge

Before becoming an Xray partner, Swarmit observed the same pattern across customers. Many organizations were already using Jira for project management, yet continued to rely on legacy test management tools that operated in isolation. These tools were disconnected from development workflows, creating inefficiencies and limiting visibility.

This gap between Jira and legacy testing solutions led to several challenges. Teams struggled with fragmented processes, reduced traceability, and unnecessary complexity in their day-to-day work. At the same time, Swarmit identified a broader issue in the market. Most Atlassian partners were focused primarily on implementing tools, with limited emphasis on helping organizations build strong testing methodologies.

Swarmit saw an opportunity to do more. Their goal was not just to introduce another tool, but to bring methodological expertise into the ecosystem and truly support testing processes end-to-end.

Why Swarmit chose Xray

To find the right solution, they conducted an internal hackathon to evaluate test management tools within Jira. The result was clear. Xray stood out as the most capable option, even though it was not the most widely adopted at the time. For Swarmit, this reinforced an important belief: popularity does not necessarily reflect capability. That decision would ultimately shape the company’s future.

The Solution

Swarmit officially joined the Xray Partner Program in 2019, and what began as a product decision quickly became a strategic foundation for the business.

From a product perspective, the impact was immediate. Xray felt like a natural extension of Jira rather than an external add-on, which made adoption significantly easier for users. This seamless integration removed friction and allowed teams to work more efficiently within a single environment. From a strategic perspective, three elements made Xray stand out: its native integration with Jira, its strong focus on real test management capabilities, and the close, collaborative nature of the partnership itself.

Over time, Xray was no longer just a tool used in projects, but a central part of the company’s conversations, from lead generation to campaigns and events. The partnership also evolved into a collaborative relationship, where ideas could be shared openly and creativity was encouraged.

This alignment between product and partnership enabled Swarmit to scale commercially and also strategically, reinforcing their positioning as experts in testing and quality assurance.

Transformation: from tool implementation to growth platform

The introduction of Xray fundamentally changed how Swarmit operates and delivers value. What started as a “focus on tool implementation” evolved into a much broader consulting approach.

Xray also became an entry point into customer organizations. In many cases, it acted as a door opener, particularly in enterprise environments where access is typically difficult to obtain. This was especially true in industries such as finance, where Swarmit was able to enter accounts that would have otherwise remained out of reach.

Once inside, engagements naturally expanded. What began as a test management initiative often grew into larger consulting projects, covering broader aspects of the Atlassian ecosystem and beyond. In one case, a migration project from a legacy solution to Xray led to Swarmit being selected as the customer’s Atlassian partner, demonstrating how testing can serve as a foundation for long-term relationships.

At the same time, Xray and Swarmit built a strong go-to-market engine together. Their approach combined events, webinars, and high-value content, supported by MDF (Marketing Development Funds) initiatives. Rather than focusing purely on visibility, Swarmit prioritized relevance, consistently creating content that customers could actively use in their work. This approach helped them stand out and drive meaningful engagement.

Results: from awareness to a scalable growth engine

Over time, the partnership between Swarmit and Xray has delivered measurable business impact, evolving from awareness-building activities into a scalable growth engine.
Since 2019, their joint efforts have generated more than 342.000 impressions, over 1.000 clicks, and more than 270 qualified leads. These numbers reflect a sustained and strategic collaboration where marketing, product, and consulting work together to drive growth.

Over time, Swarmit refined its go-to-market strategy with a strong focus on the DACH region, localized content in multiple languages, and a balanced mix of channels. The result was a more focused and high-impact approach.

Most importantly, marketing evolved into a direct driver of revenue. What started as awareness generation became a predictable growth model: marketing creates qualified entry points, Xray initiates the conversation, and Swarmit expands into larger consulting engagements.

Conclusion: more than a partnership

For Swarmit, the partnership with Xray has always been about more than technology. It provided a foundation for growth, enabling the company to strengthen its positioning, access enterprise opportunities, and build a scalable consulting model.
Before Xray, the challenge was not a lack of expertise, but limited access and differentiation. With Xray, Swarmit gained both, along with a platform to innovate in areas such as AI-driven testing.

Today, the partnership continues to evolve, driven by collaboration, trust, and shared ambition. It represents not just business success, but a way of working where growth and innovation go hand in hand.

Ultimately, what makes this journey stand out is not just the results achieved, but how they were achieved. It is a story of turning testing into a growth engine, and of building a future where quality assurance plays a central role in innovation.
